AI and The Future of the Non-Profit Sector
This report presents insights from a cross-sector “Yes, But…” debate convened by The Conduit Foundation in December 2025, bringing together charity leaders, funders and technologists. It synthesises perspectives on how the non-profit sector is adapting to sustained financial pressure and the emerging role of artificial intelligence in shaping future operating models.
The analysis shows a sector under sustained strain, with traditional funding and delivery models becoming increasingly difficult to maintain. While large-scale structural reform remains limited, adaptation is already happening in practice through informal collaboration, shared services and pragmatic partnerships that help organisations operate under constrained resources.
AI is already beginning to shape this landscape, primarily being used to improve efficiency in areas such as operations, safeguarding and supporter engagement, helping organisations extend limited capacity. However, adoption is uneven, with governance, skills and organisational readiness not keeping pace with deployment.
A further dynamic is the growing mismatch between funding structures and system-wide collaboration. Current resource allocation patterns are shaping what kinds of innovation are possible, often reinforcing fragmentation and limiting long-term planning across the sector.
Key findings:
- The sector is operating under sustained financial and structural pressure, with adaptation occurring more through practice than formal reform
- AI is being adopted for efficiency gains, but governance, skills and ethical frameworks are lagging behind implementation
- Funding structures are reinforcing fragmentation and constraining coordinated, system-level innovation
- Without shared infrastructure, there is a risk that AI will widen inequality between larger, more resourced organisations and smaller charities
- Funders are critical to enabling more coordinated, collective approaches to innovation and infrastructure
Overall, the report concludes that the non-profit sector is already in transition. AI is part of this shift, but its impact will depend on how effectively it is governed, shared and embedded across the system. The findings point to an urgent need for more intentional coordination, shared infrastructure and aligned investment to enable sustainable, sector-wide adaptation.
